The Complete Roadmap: From Zero to ₹1 Crore and Beyond

Before We Begin

Most people start a clothing brand without understanding product creation, sourcing, marketing, pricing, and brand building. This 100-day course is built to help you understand the path before you start working on it.

This course is created from the real experience of building and scaling Offnorth Fashions into a multi-crore clothing brand over the last 6+ years.

The Foundation (Months 0-2): Before You Launch

Step 1: Crack Your Customer Avatar (Week 1-2)

Action items:

  • Choose your niche (specific enough to matter)

  • Research 10-20 people who fit that niche

  • Create a detailed avatar document (demographics, psychographics, behaviours)

  • Validate: Can you find 1,000+ people like this online?

Success metric: You can describe your customer so clearly that anyone could identify them.

Time investment: 20-30 hours of research

This is 50% of your success. Get this right.

Step 2: Design Your First Products (Week 3-4)

Action items:

  • Based on the avatar, choose 3-5 core products

  • Define specifications (fabric, fit, colours, quality standards)

  • Create tech packs for each product

  • Research 5+ manufacturers

Success metric: Clear product specs that any manufacturer can understand.

Budget: ₹0-5,000 (research and documentation)

Step 3: Find Your Manufacturer (Week 5-8)

Action items:

  • Request quotes from 3-5 manufacturers

  • Order samples from the top 3

  • Test samples (wash 3x, check quality, fit)

  • Choose a manufacturer based on the quality-to-price ratio

  • Place first production order (100-200 pieces per style)

Success metric: Production order placed, delivery in 6-8 weeks.

Budget: ₹10-15k for samples, ₹2-4 lakhs for first inventory order

Step 4: Set Up Infrastructure (Week 6-8)

While waiting for production:

  • Register a business (sole proprietorship or private limited)

  • Create website (Shopify, WooCommerce, or custom)

  • Set up a payment gateway

  • Create social media accounts (Instagram primary, Facebook secondary)

  • Build an email collection system

  • Design packaging (poly bags, boxes, thank you cards)

  • Plan your content (product photos, brand story, launch campaign)

Success metric: Everything is ready to launch when inventory arrives.

Budget: ₹30-60k (website, registration, initial branding)

The Launch (Months 3-4): First Sales

Step 5: Launch and Get Your First 100 Customers

Action items:

  • Product photoshoot (hire a photographer or DIY with a good phone camera)

  • Create 20-30 pieces of launch content

  • Launch with email to existing audience (if any) + organic social posts

  • Start paid ads Day 1 (₹1,000-2,000/day budget)

  • Test 5-10 ad variations

  • Respond to every DM and comment personally

Success metric: 100 customers in the first 60 days.

Budget: ₹60k-1.2L in ad spend for first two months

Expected revenue: ₹2-4 lakhs (depending on pricing and conversion)

Key learning: Which products sell best? Which ad creative works? What do customers say?

Step 6: Collect Obsessive Feedback (Ongoing from Week 1)

Action items:

  • Message every customer 3-7 days after delivery

  • Ask: What did you love? What would you change?

  • Track feedback in a spreadsheet

  • Look for patterns (sizing issues, quality concerns, requests)

Success metric: Talked to 50+ customers by Month 2.

This feedback informs everything you do next.

The Scale (Months 5-12): Path to ₹1 Crore

Step 7: Iterate Based on Feedback

Action items:

  • Identify the top 3 pieces of feedback

  • Make product adjustments (sizing, fabric, new colours)

  • Reorder bestsellers, discontinue slow movers

  • Launch improved V2 of products

Success metric: V2 products sell better than V1.

Timeline: Iterate every 2-3 months

Step 8: Scale Marketing (The ₹1 Crore Formula)

The math: 14 customers/day × ₹2,000 AOV = ₹1 crore/year

Action items:

  • Identify which ad platform works best (Instagram, Facebook, Google)

  • Scale budget on winning platforms (aim for ₹2.5-3L/month in ads by Month 6-8)

  • Maintain minimum 3:1 ROAS (₹3 revenue for every ₹1 ad spend)

  • Build organic channels (post daily, engage, build email list)

  • Create a referral program (₹200 off for referrer and friend)

Success metric: Consistent 10-15 orders/day by Month 8-10.

Budget: Gradually scale from ₹60k/month (Month 3) to ₹2.7L/month (Month 10-12)

Step 9: Systematize Operations

Action items:

  • Document all processes (order fulfilment, customer service, inventory management)

  • Create SOPs for repeatable tasks

  • Hire the first team member if needed (customer service or operations support)

  • Set up automation (order confirmations, tracking updates, review requests)

Success metric: You're working ON the business (strategy, growth), not just IN it (packing orders).

Timeline: Implement gradually from Month 6 onwards

Step 10: Monitor Metrics Obsessively

Track weekly:

  • Revenue (goal: ₹8.33L/month average by Month 12)

  • Orders per day (goal: 14+)

  • Average order value (goal: ₹2,000+)

  • ROAS per platform (goal: 3:1 minimum)

  • Customer acquisition cost (goal: ₹400-600)

  • Repeat purchase rate (goal: 20%+ by Month 12)

  • Gross profit margin (goal: 55-60%)

Make decisions based on data, not feelings.

Beyond ₹1 Crore (Year 2+): Building to Last

Once you hit ₹1 crore:

Focus on:

  • Profitability: Aim for 10-15% net profit margins

  • Customer loyalty: Build community, increase repeat rate to 30%+

  • Product expansion: Add complementary categories based on customer requests

  • Team building: Hire for marketing, operations, design

  • Systems: Fully document everything, build SOPs for all departments

  • Sustainability: Positive cash flow, healthy unit economics, manageable growth

Your goal shifts from "survive" to "thrive sustainably."

The Timeline Summary

Month 0-2: Research customer, design products, find a manufacturer, set up infrastructure

Month 3-4: Launch, get first 100 customers, collect feedback

Month 5-8: Iterate products, scale winning marketing channels, systematize

Month 9-12: Consistent execution, hit ₹1 crore annual run rate, prepare for Year 2 growth

Year 2+: Scale to ₹5-10 crores while maintaining profitability and quality

The Investment Required

Initial capital needed:

  • Inventory: ₹2-4 lakhs

  • Website & branding: ₹30-60k

  • Marketing (first 3 months): ₹1.5-2 lakhs

  • Samples & prototypes: ₹15-20k

  • Miscellaneous: ₹50k

Total: ₹5-7 lakhs to launch properly

Ongoing (Months 4-12):

  • Marketing: ₹2-3 lakhs/month

  • Inventory replenishment: ₹3-5 lakhs/quarter

  • Operations: ₹50k-1L/month

You'll need a runway of ₹8-12 lakhs total for the first year of bootstrapping. Revenue should start covering costs by Month 4-6 if execution is solid.

The Non-Negotiables

1. Customer avatar must be crystal clear 2. Product quality must be high (don't compromise here) 3. Talk to customers constantly (10-15 per week minimum) 4. Track metrics weekly without fail 5. Iterate on products every 2-3 months based on feedback 6. Maintain 3:1 ROAS minimum on ads 7. Document everything as you go (SOPs save you later)

Skip any of these, and you'll struggle.

Your Day 100 Action

It takes 2 hours. Write your specific 12-month plan using this roadmap.

  • Who is your customer avatar?

  • What 3-5 products will you launch with?

  • Which manufacturer will you work with?

  • What's your launch date?

  • What's your monthly revenue target progression?

  • What metrics will you track?

Make it specific. Make it your own. This isn't a theory anymore. This is your roadmap.
