When Should You Hire Your First Team Member?

Most people start a clothing brand without understanding product creation, sourcing, marketing, pricing, and brand building. This 100-day course is built to help you understand the path before you start working on it.

One of the most common questions I hear from new founders is, “When should I hire my first team member?”

The truth is, the answer isn’t the same for everyone, but I can share what I’ve learned from running my own brands.

If you’re still working a full-time job and building your brand on the side, the first thing to understand is this: nobody will ever care about your brand as much as you do. That’s the reality. Your vision, your standards, your obsession with the details, those things can’t be outsourced.

So your role, especially in the early days, is to focus on the top-level stuff: strategy, brand voice, product direction, marketing vision. That’s the core only you can handle.

But what about the repetitive, day-to-day grind? 

Things like order packing, customer support replies, and maintaining basic reports are important, but don’t require your brain every single time. 

If you have zero time in the day, maybe you can give only 2 hours on weekdays, and weekends are your main workdays, then yes, it’s worth finding someone to take over those repetitive tasks. That frees up your limited time for high-value thinking.

If you’re full-time on your brand, though, I’ll be honest – you can do everything yourself for longer than you think. In the beginning, you don’t have hundreds of orders or endless marketing campaigns to manage. 

Even marketing, which many people outsource immediately, works better if you guide it yourself at first. Agencies (or team members) can execute brilliantly, but they still need your direction. You’re the chief marketer of your brand — they’re the hands, you’re the brain.

So when should you hire? 

My personal benchmark is when you’re getting 15 to 20 orders a day, consistently, and your growth is being slowed because you’re stuck in repetitive work like fulfilment, returns, basic support, or simple data entry. 

At that point, you’re hiring to focus on growth-driving activities while the day-to-day runs smoothly. Always remember this: nobody else will handle your brand with the same care you do. Hire when you truly need to, not when it feels like the “business thing” to do.
